My super HDTV/PC monitor doesn't have audio controls. There's a fixed output and a digital output. Right now I'm listening to the audio output for the TV on earphones, but there is no variable volume control. Can't control it from the set-top box because there is no remote control to synch with. I think have to connect the digital output to the computer - or perhaps a junction/mixer box.

I can hook the outboard computer speakers to the TV and get some weak volume control on the speakers, but then I have to manually change the output every time I switch between the TV and PC.

Any thoughts?

Simplest solution is to get a separate set of speakers for the TV output.

Another solution is a switch box which switches audio as well as video. Plug the computer audio and video outputs into the device on input port 1. Plug the settop box audio and video outputs into the device on input port 2. Plus the speakers and monitor into the output port of the device. Something like this should work for you:

The right device for you depends of course on what sort of inputs and outputs you have available, whether you're listening to music and need great speakers or just "talk" and can make do with cheap ones, and so forth. There are literally thousands of similar devices.

The one I linked to above is $14 and has a remote--but you could pay thousands for other solutions.
